Instagram DMs as an inbound channel: who writes to you and how to answer in minutes

By Viktorio Shopov, co-founder of Sellinger. Reviewed by Asen Levov. Published . Last updated . 7 minute read.

For most B2B and small businesses Instagram works as an inbox, not as a cold channel: customers, partners and prospects write to you in direct messages, comments and story mentions, and the one thing that matters is a fast, accurate answer. Sellinger's Instagram agent answers messages, comments and story mentions and works the inbox. It can send first messages to leads you import, but no team currently pays for that, so we make no performance claim.

Searches for "Instagram DM outreach for B2B" mostly lead to guides about cold messaging strangers. We think that is the weaker half of the story, and the half where we have no data. This post is about the half we can describe: people who already wrote to you, and what happens in the first hour.

Why treat Instagram as inbound?

Because that is how people use it. A business account gets messages from people who saw a post, replied to a story, tapped a link in the bio or were sent by a friend. They wrote first. The relationship starts with their question, and the clock starts with their message.

That changes what skill matters. In cold outreach the skill is choosing a list and a first line. In an inbox the skill is speed and accuracy. A reply that comes in minutes, in the person's language, with the right facts, beats a clever message sent a day later.

We have no evidence that cold messaging on Instagram works for B2B, and we do not claim it. The product supports it, but no team currently pays for Instagram outbound, so what we can describe from use is replies and inbox work. That is a description of use, not a verdict.

Who writes to you?

The mix depends on your market. Common groups:

  • Customers with questions. Prices, availability, delivery, opening hours.
  • People reacting to content. A reply to a story, a comment under a post.
  • Partners and creators. Offers to collaborate, requests for a sample or a quote.
  • Prospects. People who found you through content and want to know more.
  • Support requests. Problems with an order or a booking.

Each group needs a different reply, and the agent should be told which questions it may answer and which go to a person.

How fast can you answer?

Minutes is the target. At our own hotel the reservations agent answered guest inquiries with a median first reply of 41 seconds over 54 inquiries, 12 seconds on Facebook Messenger and 49 seconds on email. 122 of 123 agent answers reached the guest within two minutes, and guests who wrote at 00:16 and at 23:01 had an answer in 49 and 56 seconds. That is Messenger and email, not Instagram, but both are social or messaging inboxes where people expect speed.

On our own LinkedIn outbound, 48% of prospect messages arrived at night or on weekends. An inbox that waits for office hours loses those people. See speed is table stakes, the handoff is the bottleneck.

What can an agent do on Instagram?

Sellinger's Instagram agent answers direct messages, comments and story mentions and works the inbox. It uses the same persona, knowledge base and rules as the other channels, and chats land in the same inbox as the LinkedIn, email and WhatsApp threads for that person, so a later follow up knows what was said.

It can also send first messages to leads you import, under a daily outbound limit set per account (code default 30 a day). We list that as a limited feature, because no team currently pays for Instagram outbound and we make no performance claim for it.

Entry plans start from $29 a month, with a 30 day free trial and no card. The connection steps are in the connect Instagram guide.

The Hotel Pirin pattern is a good model: the agent answered fast and asked for what a person needed, and people closed the bookings. Groups, agencies and Booking.com messages went to staff. See quote, don't stall.

What does a good first reply contain?

Speed is only half of it. At Hotel Pirin the agent was told on 24 September to quote as soon as it had the dates and the party. Before that rule, families with two or more children were handed to "a colleague who will send an offer", and those offers took from 3 hours to 7 days. After the rule, the share of the agent's replies that carried a price went from 50% to 92%. The same lesson holds on any inbox: a fast answer that only says "we will get back to you" is slow in practice.

A first reply should do three things:

  1. Answer the question that was asked, using a fact from the knowledge base.
  2. Give the next piece of useful information without being asked, such as a price or an opening time.
  3. Ask for the one thing needed to go further, such as dates or a quantity.

The hotel data is from email, Messenger and WhatsApp, not Instagram. The principle carries over, but we make no claim about Instagram response rates.

A made up example: a story reply at night

This exchange is invented for illustration. A small bakery that sells wedding cakes posts a story of a finished cake. At 23:10 someone replies "How much for something like this for 80 guests?"

  • A weak reply, sent the next day: "Thanks for your message! Please email us for a quote."
  • A better reply, sent in a minute: "That one serves about 80. Cakes like it start from the price on our wedding menu, and the final price depends on the flavours and the decoration. What is the date, and is it for a venue or a home?"

The second reply uses the published price list, asks the two questions a person would need, and leaves the custom quote for a person to confirm in the morning.

Which questions come up in practice?

Do comments count as messages? The agent answers comments and story mentions as well as direct messages, within the same rules. Decide whether a public comment gets a public reply or a move to a private message, and write the rule.

Can the agent start a conversation? Yes, with leads you import, under a daily limit set per account. The code default is 30 a day. We make no performance claim, so test it on a small list before you rely on it.

What if a message is in another language? Set a rule to reply in the person's language, as the playbook on replying in the prospect's language describes.

How do you set it up?

  1. Connect the account through the guide. You sign in through a hosted login.
  2. Write the facts into the knowledge base: prices, policies, hours.
  3. Write the rules: what it may answer, when to hand over, the tone, the language.
  4. Start in approval mode and read the first thirty replies.
  5. Set the handoff: who is notified and how fast.
  6. Review weekly: the questions you did not expect.

What do we not know?

We do not know how Instagram direct messages perform as a cold channel for B2B, and we do not publish a result. We do not know your market's mix of senders. And platform rules for automated messaging on Instagram can change, so check them before you plan around any feature. For a comparison of tools by what they claim, see the Instagram DM automation tools comparison, where each cell is dated and sourced.

A checklist

  • [ ] I treat Instagram as an inbox first.
  • [ ] I know who writes to me and what each group needs.
  • [ ] The knowledge base holds prices, hours and policies.
  • [ ] A person gets quotes, discounts, complaints and offers.
  • [ ] I started in approval mode and read the first thirty replies.
  • [ ] I make no performance claim for cold messages without my own data.

Common questions

Is Instagram good for B2B cold outreach?
We make no claim. Sellinger can send first messages to imported leads under a daily limit set per account (code default 30 a day), but no team currently pays for Instagram outbound, so we have no performance data.
